Business Case and Benefits Management

Delivering successful business change through effective benefits management

Too many organisations find themselves hamstrung by confusing business cases and misunderstood benefits realisation frameworks which are developed in isolation from considerations of delivery. The gap needs to be bridged between benefits identification and management and delivery of change.

This section includes:

The benefits of Benefits Management

Benefits Management helps organisations by:

  • Demonstrating how business change can add value across an organisation
  • Ensuring those impacted by business change think about their business performance and how to improve processes
  • Helping employees to better understand how they will be impacted, thus helping to gain buy-in and commitment
  • Providing a structured outlet for highlighting problems that can impact delivery of benefits
  • Helping target corrective action to ensure delivery of benefits

Capgemini’s approach

Capgemini has a unique five-stage approach:

Structure

During this stage we agree an approach with the client based upon confirming the objectives, targeted benefit areas and the organisational commitment to focus on delivery of benefits. We also agree the mechanism and accountabilities for capturing and reporting benefits data.

Analyse

We work with the client to create initial benefit profiles for each main benefit. These profiles include ownership and accountabilities, business problems and their root causes, benefit delivery mechanisms and measurements as well as estimated benefits values and realisation times.

Faciliate

This stage sees the Benefits Sign Off to ensure benefits ownership by the business and ensure stakeholder alignment between the business and the programme on objectives. This results in a clear audit trail for benefit calculations, a clear status for each benefit and agreed actions to maximise delivery of benefits.

Embed

The Benefits Realisation stage embeds the benefits process across the business and the benefits data gathering process and tools into the ongoing performance management. We also create the process to capture additional benefits and dis-benefits and set up ongoing benefits review.

Review

We work with the business to review benefits realisation and identify barriers to success in order to prioritise actions to remove them and maximise benefits delivery. We also provide an ongoing update of benefit profiles with the delivered benefits as well as new targets and objectives.

Capgemini capabilities

Capgemini offers the SAFER approach to business case development and benefits management which has been deployed to help organisations realise benefits in the manufacturing, defence, financial services and public sectors.

SAFER represents 5 key process steps required for successful delivery of benefits throughout a programme: Structure, Analyse, Facilitate, Embed and Review. SAFER places the business case and subsequent benefits management activity at the heart of the programme as a catalyst to ensure change happens.

To ensure success, our approach integrates business case development and benefits management by using consistent tools across the programme lifecycle. While solution-focused programmes often struggle to assess whether maximum value is being gained or how to prioritise activity in order to maximise delivery of benefits, our tools and templates ensure smooth transition from business case development, through solution development and deployment, to the transfer of benefits to business as usual.

Our team of Operational Research (O.R.) professionals are dedicated to helping clients make better informed decisions by applying modelling, quantitative analysis, objectivity and rigour to improve investment decision-making, maximise the delivery of benefits and increase their understanding of the drivers of business performance.

We can help you assess where your organisation is in terms of Business Case and Benefits Management requirements.

Success Stories

Public Sector Project

As part of the ten year business change programme across a public sector project , a business case was needed to support the investment of £250 million as well as a benefits realisation plan to ensure that benefits were owned and realised. Capgemini provided the business case and benefits management service which included building a compelling business case for investment and then updating and revising it as the programme developed. We identified the benefits owners and worked with them to develop and realise the benefits and objectives of the programme.

Retail Bank

A major retail bank was implementing a transformation programme aimed at improving the service HR provided to the business. However many of the projects within the programme had unclear objectives and undefined benefits. Capgemini rapidly implemented a practical framework for identifying, measuring and managing benefits from the programme. Putting in place a process to help shift the focus to maximising delivery of value rather than simply successfully implementations. Key to the approach was aligning the measures of programme and project success with those being developed as part of the HR performance measurement scorecard, ensuring more meaningful measures were put in place and helping to embed a value delivery culture across the HR organisation.

Defence Agency

A major defence agency was implementing an Enterprise Resource Planning (ERP) system that would impact ways of working across the entire organisation. The decision to go ahead with the programme was based on a business case that projected financial benefits of £66m over 4 years. However mid way through implementation the targeted benefits could not be identified and stakeholders were asking questions about whether benefits could be realised. Based on our SAFER methodology, we quickly implemented a benefits management process that enabled benefit owners to identify and measures benefits of £69m over four years that were signed off by benefit owners. The process and tools we implemented for benefits identification and management were subsequently adopted by the client as a standard for all major projects.
